Project Skin — Content Strategy & AI SEO (AEO/GEO) Plan
Prepared for: Project Skin (flagship of Nureya Beauty and Wellness Pvt Ltd) Domain: https://theprojectskin.com | Analysis date: 25 August 2026 Companion to: business-analysis.md (business context), traffic-estimation.md
0. Executive Summary
Project Skin is a 9-month-old, science-led acne D2C brand with a sharp differentiation (concentration transparency, Indian-skin engineering, a 4-step root-cause system) but zero content footprint: the blog sitemap contains 0 posts, and the brand appears in none of the 35 acne/skincare SERPs we sampled. Meanwhile its category is content-saturated:
- Western medical authorities (Healthline, AAD, Mayo Clinic, Cleveland Clinic, PMC) dominate "what is / how does" queries.
- Funded Indian D2C competitors run content engines: The Derma Co ranks in 9 of 35 sampled queries, Foxtale 7, Plum 6, Dot&Key 4, The Deconstruct 6, Deyga 6.
- Marketplaces (Amazon 12, Nykaa 6, Flipkart, Purplle) own transactional intent.
- Forums/YouTube/Reddit/Quora (14/14/7/7) own the personal-experience layer.
The opportunity: none of the ranking content is both (a) India-skin/climate-specific and (b) concentration-transparent. That intersection is Project Skin's distinctive brand asset and an open white space. Content is also the cheapest lever to fix the brand's two biggest weaknesses from the business analysis — zero reviews/social proof and undelivered "ecosystem" promise — by converting education into trust and an email list.
A decisive edge most competitors lack: Project Skin has already deployed agentic-commerce infrastructure (agents.md, llms.txt, .well-known/ucp, Shopify MCP). It is structurally crawlable and citable by AI agents today. A content layer built for extraction turns that head-start into durable AI visibility (ChatGPT/Perplexity/Gemini/Copilot) and feeds the brand's own future Skin-Tracker/MCP experience.
Top priorities (next 90 days):
- Publish 4 pillar hubs + 10 cluster posts on P0 keywords (routine-building, niacinamide/concentration, Indian-skin SPF, root-cause acne, scars/marks).
- Mark up the existing FAQ page with
FAQPageschema and expand it into extractable Q&A. - Ship a real
llms.txt(content context, not just commerce instructions) +pricing.md(concentrations + prices machine-readable). - Fix the LCP regression (1,745 → 1,993 ms) flagged in the business analysis — it directly limits Copilot/Bing AI visibility.
1. Business Context Applied (from business-analysis.md)
| Factor | Implication for content |
|---|---|
| Positioning | "Where Dermatology Meets Daily Care" — science-led, not miracle-led. Content must model that restraint (no over-promising, set 6–12 week expectations). |
| Differentiators | Concentration transparency ("Because Every Percentage Matters"), Indian-skin/climate engineering, 4-step root-cause system, encapsulation ("Active Boba"), 250+ beta-tester program. These are the Distinctive Brand Assets (DBAs) to repeat in every piece. |
| Catalog (7 SKUs) | Refreshing Cleanser (₹399), 5% Niacinamide Serum (₹649), Calming Moisturiser (₹449), Protecting Sunscreen SPF50 PA++++ (₹649), Clear Seal liquid patch (₹399), Active Boba Encapsulated Cream (₹1,199), Complete 4-Step Kit (₹1,499). Every pillar must route to ≥1 specific SKU. |
| Price tier | Mass-to-mid (₹399–1,499), "affordable clinical." Use as a CEP ("best affordable acne skincare India"). |
| Founder | Sagar Mainkar (ex-JP Morgan, 10+ yrs health/wellness). Named-author E-E-A-T asset — byline posts as founder/derm-consultant. |
| Weaknesses | 0 reviews, undelivered Skin Tracker/Consultation/AI, no subscription, narrow catalog. Content must build trust and capture email without over-promising the ecosystem. |
| Channels | Pure D2C (no Amazon/Nykaa). Content is the only organic discovery channel available — it must carry the full TOFU→BOFU load. |
| Agentic infra | agents.md + UCP + MCP live. AEO is not optional — it is the brand's stated distribution model. |
2. Content Audit (Current State)
| Asset | Status | Content use |
|---|---|---|
/blogs/news | 0 posts (sitemap lists only the root) | Greenfield — no legacy to fix, full architecture freedom. |
FAQ page (/pages/faq) | 9 solid Q&As (patch test, results timeline 6–12 wks, cruelty-free, derm-tested, combination use) | Expand to 25+ Q&As, add FAQPage schema, repurpose into blog FAQ blocks. |
| About / Money-Back / Contact | Static, on-brand, good voice | Source of brand facts, founder bio, guarantee terms for E-E-A-T and llms.txt. |
| Product pages | 7 SKUs, Judge.me installed, 0 reviews | Add Product+aggregateRating+Offer+BreadcrumbList schema; seed reviews via post-purchase flow. |
llms.txt / agents.md | Exist but are commerce-only duplicates | Expand to include content/brand context (see §7). |
Conclusion: The brand has voice and proof-points but no topical content and no organic visibility. This plan builds both from zero.
3. Keyword Research (Serper, India locale)
Method: 35 seed + expansion queries run via Serper (gl=in). Note: Serper's India locale returns organic only (no relatedSearches/PAA), so demand is inferred from organic domain competition + query intent, not fabricated volumes. No search-volume figures are presented as fact.
3.1 What the SERP tells us (domain frequency across 35 queries)
| Layer | Dominant domains | Read |
|---|---|---|
| Medical authority | healthline.com (11), aad.org (8), mayoclinic.org / clevelandclinic.org / webmd / medicalnewstoday / pmc.ncbi.nlm.nih.gov | Own "what/why" queries with deep authority; beatable only on Indian specificity, not on raw authority. |
| Indian D2C competitors | thedermaco.com (9), foxtale.in (7), plumgoodness.com (6), thedeconstruct.in (6), deyga.in (6), dotandkey.com (4) | Run real content engines on acne, ingredients, comparisons. Project Skin is absent. |
| Marketplaces | amazon.in (12), nykaa.com (6), flipkart (3), purplle (3), tirabeauty, smytten (5) | Own transactional intent. Content intercepts the commercial-investigation layer above it. |
| UGC/social | reddit.com (14), youtube.com (14), quora.com (7), instagram (3) | Own personal-experience queries — open to authentic, expert, India-context answers. |
3.2 Competitor content gap (where rivals rank, Project Skin does not)
| Competitor | Queries where they appear (sampled) |
|---|---|
| The Derma Co | acne treatment India, sunscreen for acne, salicylic vs niacinamide, pimple marks, best serum open pores, dark spots, best acne serum India, "the derma co acne review" |
| Foxtale | acne (7 queries incl. "foxtale acne"), best sunscreen oily India |
| Plum | best moisturizer acne, sunscreen acne, skincare Indian skin, best sunscreen oily India |
| Dot&Key | salicylic vs niacinamide, best serum open pores, niacinamide timing |
| The Deconstruct / Deyga | ingredient & routine content (6 each) |
Gap severity: HIGH. Every high-intent acne/ingredient query is won by a competitor or authority. Project Skin must enter at the intersection it owns: Indian skin + concentration transparency + root-cause system.

5. Content Pillar Architecture & Internal Linking
Six pillars, each with a pillar hub (2,000–3,000 words, internally linked to its clusters) and cluster posts (1,000–2,000 words). Every cluster links up to its pillar and laterally to ≥2 commercial pages / related clusters; every post links to ≥1 relevant SKU or the 4-Step Kit.
A. Acne 101 (root-cause) ─┐
B. Actives & Ingredients ─┤
C. Routines & 4-Step System┼─ all feed ──> Product pages + 4-Step Kit (BOFU)
D. Concerns & Solutions ─┤ │
E. Indian Skin & Lifestyle┘ ▼
F. Brand / Proof / Conquest ──> trust + branded SERP + AEO Email capture (Skin-Tracker waitlist)
| Pillar | Pillar Hub (anchor URL) | Sample cluster posts (P0/P1) | Primary SKU link |
|---|---|---|---|
| A. Acne 101 | "Acne, Explained: The Root-Cause Guide for Indian Skin" | why-am-i-getting-acne; acne-types; myths; diet; barrier; purging-vs-breakout; why-it-returns; monsoon | 4-Step Kit |
| B. Actives | "Actives That Work for Acne (and Exactly How Much)" | 5%-niacinamide; what-%-best; salicylic-vs-niacinamide; spf50-acne; niacinamide-timing; boba-encapsulation; liquid-patch; azelaic; retinol-marks | Niacinamide Serum, SPF50, Clear Seal, Active Boba |
| C. Routines | "Build Your 4-Step Acne Routine (Indian Skin)" | build-routine; oily-routine; teen-routine; hormonal-routine; sensitive-routine; best-face-wash; best-moisturizer; best-sunscreen-oily | Cleanser, Serum, Moisturiser, SPF50, Kit |
| D. Concerns | "Acne Scars, Marks & Pores: What Actually Fades Them" | scars-removal; pimple-marks; dark-spots; open-pores-serum; hyperpigmentation; back-acne; chin-meaning | Niacinamide Serum, Active Boba, Kit |
| E. Indian Skin | "Skincare Built for Indian Heat, Humidity & Pollution" | indian-skin; summer-humidity; sunscreen-cause-pimples; acne-safe-makeup; affordable-clinical | SPF50, full range |
| F. Brand/Proof | "The Project Skin Difference" | derm-formulated-india; concentration-transparency; beta-tester-results; 4-step-system; active-boba-science; project-skin-review; competitor-conquest | All + Kit |
Internal-link rule: pillar hubs link to every cluster; clusters link to 2–3 siblings + 1–2 products; product pages link back to the relevant pillar. This concentrates authority on the 4 anchors and pushes link equity to commercial pages.
6. Awareness-Stage & Funnel Mapping (Eugene Schwartz + Ehrenberg-Bass)
| Awareness stage | Content example | CEP (Category Entry Point) targeted |
|---|---|---|
| Unaware | "Why your serum isn't working (it's the approach)" | frustration with past products |
| Problem Aware | "Why am I getting acne?" / "Chin/jaw breakouts = hormonal?" | breakout location, recurrence |
| Solution Aware | "Salicylic vs niacinamide" / "Best SPF for oily acne skin" | ingredient/format research |
| Product Aware | "5% Niacinamide Serum" / "The 4-Step Kit" | specific product consideration |
| Most Aware | Kit, money-back guarantee, waitlist | ready-to-buy, risk reversal |
Ehrenberg-Bass application: maximize Mental Availability by publishing around the CEPs acne-sufferers actually think in — pimple on chin, oily T-zone, marks after pimples, sunscreen breaking me out, humidity breakouts, "tried everything". Repeat Distinctive Brand Assets in every piece: "Because Every Percentage Matters," "real concentrations, real delivery, real results," "built for Indian skin," "Active Boba encapsulation," the 4-step system. Reach > frequency: a steady 2–4 posts/month beats burst campaigns for a new brand.
7. AI SEO (AEO / GEO) — Build for Extraction & Citation
Project Skin's agentic-commerce infra makes this a first-class requirement, not an add-on.
7.1 Structure — make every post extractable
- Lead each section with a direct answer (40–60 word self-contained block).
- Use definition blocks for "What is X?", numbered HowTo for routines, comparison tables for "X vs Y", FAQ blocks with natural-language questions.
- Semantic HTML (
<article>,<main>, proper H2/H3 that mirror query phrasing). - Each post ends with a FAQ block (3–6 natural questions, 50–100 word answers) marked with
FAQPageschema.
7.2 Authority — make it citable
- Named authors + bios: Sagar Mainkar (Founder) and a consulting dermatologist. Add "Last updated" dates.
- Cite sources: peer-reviewed (aad.org, pmc.ncbi.nlm.nih.gov) + Project Skin's own 250+ beta-tester data with methodology (sample size, duration, what was measured) — transparency is the brand's DBA, so show it.
- Statistics with sources (e.g., "6–12 weeks to visible results — Project Skin usage guidance, FAQ"). Avoid keyword stuffing (it reduces AI visibility ~10%).
7.3 Presence — be where AI looks
- Expand
llms.txtfrom its current commerce-only duplicate into a content/brand context file: brand facts (founded Sep 2025, founder, Indian-skin mission), full catalog with active concentrations + prices + concern addressed, key claims with evidence, FAQ pointers. This lets ChatGPT/Perplexity/Gemini and the brand's own MCP/Skin-Tracker cite accurately. - Add
pricing.md(machine-readable: SKU, price INR, key active + %, concern, routine step) — supports agentic shoppers and AI answers. - Reddit/Quora/YouTube: authentic, expert answers to acne questions (founder/derm persona), not spam — these are 14/7/14 of sampled SERPs.
- Entity building (long-term): Wikidata/company-profile for Nureya; get the founder profiled (already on startup platforms) to strengthen Gemini/Knowledge-Graph signals.
7.4 Schema strategy
| Content | Schema |
|---|---|
| Blog posts | Article / BlogPosting (author, date, headline) |
| Every post FAQ | FAQPage |
| Routine/how-to | HowTo |
| Ingredient comparisons | ItemList / table |
| Product pages | Product + aggregateRating + Offer + BreadcrumbList |
| Organization | Organization (Nureya + Project Skin entity) |
7.5 robots.txt / bot access
robots.txt currently disallows only /admin, /cart, /checkout, /account — AI crawlers (GPTBot, ClaudeBot, PerplexityBot, Google-Extended, Bingbot) are NOT blocked, so citation is possible. Recommendation: add explicit Allow lines for the AI user-agents to signal openness and match the brand's agentic-commerce positioning.
7.6 Platform-specific tactics
| Platform | Focus | Brand action |
|---|---|---|
| Google AI Overviews | E-E-A-T + schema | Author bios, FAQ schema, cited sources |
| ChatGPT | Freshness + answer fit | Update pillars monthly; match Q&A format |
| Perplexity | FAQ schema + atomic paras | FAQPage on every post |
| Gemini | Google index + entity | Expand llms.txt; build Nureya entity |
| Claude | Facts + Brave visibility | Specific numbers, named sources |
| Copilot (Bing) | Bing index + <2s load | Fix LCP regression (1,745→1,993 ms) — currently blocks sub-2s target |
8. Editorial Calendar (First 90 Days)
Cadence: 2–4 posts/month (realistic for a lean founding team; pillars can be drafted with founder/derm input + light writing support).
Phase 1 — Foundation (Weeks 1–6): 4 pillars + 4 P0 clusters

Remaining P1/P2 clusters (diet, back acne, retinol/azelaic, teen routine, sensitive skin, liquid patch, competitor conquests F3–F5, monsoon, summer-SPF seasonals).
Trust prerequisite (parallel workstream): Activate Judge.me review collection + repurpose 250+ beta-tester testimonials into UGC and post-purchase review prompts. Content builds authority; reviews convert it. (See business-analysis §14/§15.)
9. Seasonal Opportunities
| Window | Content | Why |
|---|---|---|
| Feb–Mar | "Best SPF 50 for Oily, Acne-Prone Indian Skin" (refresh) | Summer sunscreen demand peak |

Publish 4–6 weeks before each peak.
10. Success Metrics
| Metric | Baseline | 90-day target | 6-month target |
|---|---|---|---|
